Post-acquisition technology integration: the plan and the execution
We write the technology integration plan for the first 100 days after close, then run it. The plan decides which systems stay, which go, what it costs, and in what order. Execution is the same person managing the vendors, the MSPs, and each cutover until the plan is done, with a written status every week.
Who it is for
Who is it for?
- PE-backed platforms adding a company
- Founders buying a competitor, a practice, or a book of business
- Companies merging two offices, two MSPs, or two sets of systems
Deliverables
What do you get?
The plan
- A systems map of both companies, with a keep, replace, or merge decision for each system
- A sequenced 100-day plan with owners, dates, and dependencies
- One-time and run-rate cost, including contract exits and overlap months
- A day-one list: email, access, and the accounts that must change hands at close
The execution
- A weekly working session with your integration lead
- Management of the MSPs and vendors through each cutover
- A written status every week: done, next, and at risk
- A close-out report and a handoff to whoever owns technology next
The process
How does it work?
- 1
Two to four weeks, ideally before close
Plan
Both environments mapped, decisions made, costs and dates written down.
- 2
At close
Day one
Email, access, and the accounts that have to change hands, so nobody is locked out and nothing is left open.
- 3
For the length of the plan
Execution
Weekly working sessions, vendor and MSP management, and a written status every week until the plan is complete.
- 4
At the end
Close-out
What changed, what it cost, what is still open, and who owns it now.
Price
What does it cost?
Plan $15,000 to $25,000; execution $11,500 per month
The plan is a fixed fee inside the range, set by the number of companies, sites, and systems. Execution runs at the Embedded Leadership rate for the months the plan needs, month to month.
An engagement letter is signed before any work starts.
Scope
What is not included?
- Hands-on migration labor. Your MSP or a migration vendor we select and manage does the work; we do not resell it or take a margin on it.
- Legal, finance, and HR integration.
Questions
Questions buyers ask
What is in a technology integration plan?
A decision for every system in both companies (keep, replace, or merge), the order the changes happen in, who owns each one, the dates, and the one-time and ongoing cost. It is written so your integration lead and your lender can both read it.
Do you do the migrations yourselves?
No. The MSP or a migration vendor does the hands-on work. We choose and manage them, hold them to the plan, and report status every week. We take no margin on their work.
How long does integration take?
The plan sets it. Email and access come first because they touch everyone on day one; consolidating the core systems comes later, once the decisions are made and the contracts allow it.
Can the plan start before close?
Yes, and that is the better time. A plan done before close puts the day-one list and the cost in front of you while the deal terms can still reflect them.

Is this the right fit?
Thirty minutes on the phone settles it. If it is not the right fit, we will say so.
